AI in HR: 80% deployed it, 20% get ROI — the gap that costs dearly

A McKinsey study quantifies the adoption/transformation gap: 4 in 5 companies deployed AI in HR, only 1 in 5 transformed how work gets done. The three factors that separate the winners.

80% of companies have deployed AI in their HR functions, but only one in five has genuinely transformed how work gets done, according to McKinsey's latest HR Monitor. The gap between tool adoption and process transformation remains the main barrier to return on investment.

Cardan-AI's analysis of the available data identifies three discriminating factors. First: winners redesign the process before tooling it — they do not layer AI onto an unchanged workflow. Second: they measure outcome indicators (time-to-hire, quality of hire, retention), not usage indicators (query counts, active licences).

Third and most underestimated factor: training investment exceeds 20% of project budget in organisations that genuinely transform, versus less than 5% in those stuck in pilot mode. Adoption cannot be decreed; it must be equipped.
